Armstrong McGuire worked alongside CaroNova’s leadership team and founding board to create a clear roadmap for becoming an independent nonprofit. We first identified the critical operational and governance priorities that would position the organization for success. From there, we designed an implementation plan that balanced an ambitious launch timeline with the need for thoughtful, sustainable systems. Our approach emphasized collaboration, informed decision-making, and sequencing tasks so the new organization could move from concept to fully functioning entity with confidence.

Within a tight four-month window, Senior Advisors Staci Barfield and Samantha Wright translated the plan into action—vetting and securing service providers for finance, HR, technology, legal, and insurance; establishing banking and accounting systems; and ensuring all operational supports were in place for a January 1 launch. Once CaroNova was operational, our focus shifted to governance—facilitating engaging discussions with board members to define roles, responsibilities, and structure, and creating a growth strategy that would sustain the organization’s mission and momentum.
